Hive Compute Marketplace

Hive Compute is an experimental product option, not a near-term revenue assumption. The near-term monetization engine is Hivemind Cloud: recurring subscriptions, metered managed execution, and a productized Managed Agent Ops pilot.

The open-source host and client surfaces may continue to support local and self-hosted experimentation. HivemindOS should not forecast marketplace revenue, provider liquidity, or a network-effect multiple until real buyer demand and reliable supply are demonstrated.

Why It Is Deferred

A two-sided compute marketplace adds several businesses at once:

  • buyer acquisition and workload routing
  • host acquisition and quality control
  • prepaid balances, metering, settlement, and payouts
  • fraud, disputes, sanctions, tax, and support operations
  • reliability, privacy, attestation, and reputation policy

Those obligations are valuable only after Hivemind Cloud has repeatable demand. Building them too early would dilute the subscription and managed-execution wedge.

Evidence Gates

Marketplace activation requires all of the following:

  1. At least 20 paying Hivemind Cloud customers with recurring managed-compute usage.
  2. At least $25,000 in monthly managed-compute gross merchandise value for three consecutive months.
  3. At least 10 qualified supply partners that meet measured latency, uptime, privacy, and support requirements.
  4. A documented contribution-margin advantage over centralized fallback capacity after payment, support, fraud, and payout costs.
  5. Completed settlement, provider agreement, tax, sanctions, privacy, and security reviews.
  6. Server-authoritative balances, reservations, receipts, fees, provider earnings, withdrawals, replay protection, and audit logs.

These are management gates, not forecasts or investor promises.

Experimental Economics

Current implementation defaults—such as a 20% platform fee and token-level input/output prices—are test policy for experimental routing. They are not validated market pricing and must not appear in the base financial model.

Before launch, pricing must be rebuilt from observed willingness to pay, upstream/fallback costs, host payouts, payment processing, fraud loss, support burden, and required gross margin. A marketplace should launch only if it improves customer economics without lowering HivemindOS contribution margin below the Cloud target.

Trust Boundary

The downloadable app is never the commercial authority. An official marketplace must keep these decisions in HivemindOS-controlled hosted infrastructure or verifiable settlement rails:

  • buyer entitlement and prepaid balance
  • job reservation and exact usage settlement
  • provider eligibility, reputation, and quarantine
  • platform fee and payout calculation
  • withdrawals, refunds, disputes, and audit history
  • x402 or other payment-proof verification
  • attestation and private-workload eligibility

The public app may discover local models, configure an opt-in worker, show status, and display signed receipts. It must not mint balances, choose official fee recipients, authorize payouts, or override hosted policy.

Launch Decision

If the evidence gates pass, Hive Compute can become a second-stage expansion of the existing metered-execution engine. If they do not, HivemindOS should continue buying capacity from established providers and keep the customer experience focused on reliable managed execution.
